What History Reveals About Feminist Teams

When we tell the history of an extraordinary team, we tend to photograph the tip of the pyramid.

The eradication of smallpox becomes the story of D. A. Henderson and a handful of senior epidemiologists. British slavery abolition becomes William Wilberforce and Thomas Clarkson. The Apollo program becomes Armstrong, Aldrin, von Braun, and rows of men in white shirts in Mission Control.

These people mattered. But the stories create a misleading theory of performance: that extraordinary achievements are produced primarily by extraordinary people at the top.

Look at the whole system and a different picture appears. Women were strategists, scientists, mathematicians, software leaders, organizers, physicians, operations managers, political actors, craftspeople, field workers, and sources of knowledge unavailable to formal leadership. In several cases, the work succeeded because people crossed or circumvented the sexist boundaries of their societies.

These histories do not show that the institutions involved were fully feminist or free from domination. They show something more useful: capability became available when people resisted or crossed barriers, and capability was lost wherever those barriers held.

Smallpox eradication: domination creates blind spots

Smallpox eradication may be one of the greatest collective achievements in human history. The World Health Organization’s intensified program, launched in 1967, eventually combined vaccination with aggressive surveillance and containment: find cases, trace transmission, vaccinate around outbreaks, and keep searching until the final chain of human-to-human transmission disappears. WHO emphasizes that the effort depended on hundreds of thousands of local surveillance officers and health workers.1

That last fact changes the meaning of the word team.

The team was not simply the small group of senior epidemiologists in Geneva. It included ministries of health, laboratories, state and district administrators, international field epidemiologists, vaccinators, village workers, drivers, political leaders, and ordinary people who recognized and reported a suspicious rash.

In India, one of the most difficult theaters of the campaign, Nicole Grasset, a French physician and WHO official, coordinated work among WHO headquarters, the WHO South-East Asia Regional Office, and the Indian government. Historical research describes mixed international and Indian teams that were given substantial responsibility to adapt surveillance and containment to local social and political conditions.2,3 Grasset and Henderson also cultivated support from Prime Minister Indira Gandhi when state bureaucracies had to be moved into action.4,5

This is already a more complicated story than “great man leads eradication.” But the gender question becomes sharper at the edge of the system.

In Afghanistan, Peace Corps records describe all-female groups trained and sent out as smallpox vaccinators in the late 1960s.6 Their gender was not incidental. In communities structured by purdah, an all-male vaccination system faced barriers to reaching women.

Bangladesh exposed the same design flaw even more starkly. During a 1974 smallpox epidemic, Peggy Curlin and Mustari Khan recognized that government vaccinators were men and that many women could not be touched by unrelated men. They organized female volunteer teams to vaccinate women and children.711

Suppose we ask whether each individual woman was uniquely irreplaceable. In a large program, the answer is probably no; people can often be replaced.

But suppose we ask whether the program could deliberately exclude women and still observe and reach the entire population it needed to reach. Now the answer changes.

Eradication is unforgiving. Ninety-nine percent is failure if the remaining one percent contains a continuing chain of transmission. A team that cannot enter particular homes, speak with particular people, or gain the trust of half a community has a blind spot the virus can occupy.

In that setting, sexism is almost literally a sensor failure.

The broader historical record reinforces the point. Sanjoy Bhattacharya’s work on India argues that local health workers and bureaucrats did more than execute instructions from the center: they reshaped policies around local infrastructure, politics, and social realities.4 The successful system became less like a one-way command hierarchy and more like a distributed learning network.

The practical principle is direct:

A system cannot solve a problem it has prevented itself from seeing.

The people closest to a problem are not merely hands for implementing someone else’s intelligence. They are part of the intelligence of the system.

Abolition: domination suppresses strategic correction

The British antislavery movement presents an even more revealing case because women were formally excluded from political power.

Women could not sit in Parliament or vote in parliamentary elections. Even male abolitionists who opposed slavery did not necessarily support women acting as autonomous political organizers. Yet women became crucial to the movement through consumer boycotts, fundraising, pamphlets, local societies, public advocacy, and mass petitioning. Historic England describes their role as significant and at times pivotal.12

Their most important contribution was not simply additional labor. Women helped change the movement’s theory of change.

After Britain abolished the slave trade in 1807, much of the established male abolitionist leadership favored gradual emancipation. In 1824, Elizabeth Heyrick published Immediate, Not Gradual Abolition, directly attacking gradualism and insisting that slavery should end at once. She promoted consumer action and helped push women’s antislavery organizations toward immediatism.13,14

Then women built infrastructure.

Lucy Townsend and Mary Lloyd helped found the Birmingham Ladies Society for the Relief of Negro Slaves in 1825, part of a growing network of independent women’s organizations. Anne Knight helped mobilize a national women’s petition. Mary Anne Rawson helped sustain antislavery organizing in Sheffield and later opposed the coercive apprenticeship system that followed the 1833 act.12,1519

And Mary Prince, who had herself been enslaved, supplied something no parliamentary abolitionist could manufacture: knowledge from inside the institution being debated. Her History of Mary Prince, published in 1831, described enslavement and abuse from the standpoint of the person subjected to them and became an important text in the emancipation campaign.12,20

By 1833, petitioning had reached extraordinary scale. Parliamentary debate referred to more than a million signatures demanding emancipation, and another debate noted that many petitions had been signed chiefly by women.21,22

It is important not to turn this into a comforting British morality play. Britain had helped build and profit from Atlantic slavery. The 1833 settlement compensated enslavers, not the enslaved, and initially forced many formerly enslaved people into an apprenticeship regime; full emancipation from that system came in 1838.23 Resistance by enslaved people themselves—including the enormous Jamaican uprising of 1831–32—was also part of the pressure that made the existing order untenable.24

The formally powerful part of the abolitionist movement possessed parliamentary access. Women excluded from that arena built another source of power: mass mobilization outside the formal hierarchy. Some of those outsiders were not content to support the leaders’ strategy. They challenged it.

That is a property creative teams should actively seek. Different experience matters only when people without positional authority can alter the plan.

The practical principle is stronger than “listen politely to diverse voices”:

A hierarchy that permits people to contribute labor but not alter strategy has not made their intelligence available to the team.

The person whom the hierarchy regards as peripheral may be right about the central strategic question.

Apollo: domination hides usable capability

Apollo initially looks like the hardest case for this argument.

The astronauts were men. NASA leadership was overwhelmingly male. The engineering professions from which NASA recruited were heavily male. The iconic photographs of Mission Control show room after room of men.

But widen the aperture from prestige to causation.

Katherine Johnson calculated the trajectory for Apollo 11 and worked on the mathematics required to synchronize the lunar lander with the command module in lunar orbit.25,26

Margaret Hamilton led the MIT Software Engineering Division responsible for Apollo’s onboard flight software. NASA’s account describes her as the leader of the team that developed the command- and lunar-module software.27,28 Hamilton described a working culture of mutual respect in which upper management gave the software group freedom and trust.27

That does not show that Apollo as a whole was egalitarian. It is evidence that one of its most creative and consequential technical groups experienced a combination likely to support breakthrough work: responsibility, trust, expertise, and room to invent.

JoAnn Morgan was the instrumentation controller for Apollo 11 and the only woman in the launch firing room. NASA’s history records that her supervisor fought to place her there because she was their “best communicator.”29,30

Then there are the women whose job titles hid the technical sophistication of their work.

MIT’s Sisters in Making archival project has identified women across communications, calculations, code checking, and the fabrication of core-rope memory for the Apollo Guidance Computer. Its researchers have recovered hundreds of women across multiple job classes and organizations whose work had largely disappeared from the familiar story of Apollo.31

The computer’s software was not merely an abstraction. Core-rope memory encoded programs physically through wires woven through or around magnetic cores. Women did much of this exacting fabrication.

The spacesuits offer a parallel example. Women working for ILC/Playtex sewed the lunar suits by hand under extreme precision requirements. Eleanor Foraker supervised the women who fabricated them. The finished suits were twenty-one-layer systems capable of protecting an astronaut from vacuum and micrometeorites while remaining flexible enough to work on the lunar surface.32,33

Calling this “sewing” rather than “aerospace fabrication” tells us something about status. It does not tell us how technically consequential the work was.

Armstrong’s boot print is iconic. The causal network behind it includes mathematicians, programmers, instrumentation engineers, memory fabricators, seamstresses, inspectors, operators, and thousands of others.

Could Apollo have been accomplished by an entirely male workforce? In the abstract, probably: none of these skills is biologically female. Men could have been trained to perform them.

But that compares against the wrong engineering alternative. The relevant question is whether the United States could have met Kennedy’s end-of-decade goal while intentionally discarding the capabilities of women already embedded in its scientific and industrial workforce. Doing so would have made an extraordinary mobilization harder while shrinking the range of talent from which the program could draw.

The practical principle is:

The visible contributors are evidence of the capabilities that passed through the barriers, not a measure of the capabilities those barriers excluded.

Status hides the critical path

Smallpox eradication needed reach. The system had to find the last case, including in communities formal leadership could not directly see.

Abolition needed mobilization and strategic dissent. People excluded from formal political authority built alternative networks of influence and pushed the movement beyond the gradualism of many established leaders.

Apollo needed integration. Mathematics had to become trajectories; software had to become reliable machine behavior; abstract designs had to become physical objects that worked with essentially no tolerance for failure.

In all three cases, the public narrative concentrated prestige in male-dominated roles while indispensable capabilities existed elsewhere in the system.

The lesson is not that these accomplishments prove a universal equation in which more feminism mechanically produces more performance. Nor should their success be used to excuse the domination within the institutions and societies that produced them.

The lesson is that these teams did not succeed because domination was harmless. They succeeded to the extent that people crossed, resisted, or worked around the boundaries it imposed. Their achievements reveal both the human capability that became available and the capability that their societies unnecessarily suppressed.

That suggests several principles for teams seeking breakthrough performance:

  1. Recruit for the whole problem, not for resemblance to the existing team. A heterogeneous world cannot be understood reliably through a homogeneous interface.
  2. Make participation consequential. Representation without the power to challenge decisions does not create collective intelligence.
  3. Let expertise outrank status. Relevant authority should move toward the person who knows the most about the problem at hand.
  4. Treat invisible and connective labor as technical work. Mentoring, coordination, checking, documentation, facilitation, operations, and care for team functioning sit on the critical path.
  5. Distribute credit as aggressively as responsibility. People cannot be expected to contribute like owners while being recognized like assistants.
  6. Design for dissent without humiliation or retaliation. Psychological safety is not perpetual harmony; it is the ability to expose uncertainty, admit errors, and challenge the plan.
  7. Audit the microstructure of power. Examine who speaks, decides, receives opportunity, performs care work, bears risk, and can hold leaders accountable.

Human capability is widely distributed. Patriarchal status is not.

A feminist team deliberately prevents the second fact from corrupting the first. It builds a larger field of vision, a richer space of ideas, a better error-correction system, and more resilience and resourcefulness into its work.

Feminism is not peripheral to performance. It is part of the architecture that makes collective genius possible.
